What belongs on a HubSpot onboarding checklist?

Updated Nov 2026

A HubSpot onboarding checklist covers process mapping, a tech stack review, a phased build, training on the live portal, and documentation of what was built and why. Each step needs an owner and a check that proves it is done. Name every owner before the build starts, because each phase waits on a sign-off.

  • HubSpot Diamond Partner
  • 660+ client organizations
  • 330+ five-star reviews

A checklist holds up when every line names the person who finishes it and the evidence that it is finished. Without owners, tasks drift between teams, and nobody can say whether the portal is ready for launch. The five steps below run in the order we use on our implementations, and each ends with a check you can confirm inside HubSpot.

What HubSpot onboarding should produce

Onboarding ends with a portal your team uses for daily work, plus a record of how it was built. Set the outputs before the first build task, so every later step has a target.

  • A process map for each team that will work in HubSpot, signed by that team’s lead.
  • A list of every tool that connects to HubSpot, with the direction data moves.
  • A portal built in phases, with each phase tested against the process map.
  • A team trained on its own records and pipelines.
  • Written documentation of what was built and the reason behind each choice.

HubSpot sells onboarding as a service of its own. Its Marketing Hub onboarding page says the service is designed for new customers using Marketing Hub for the first time. The page also says the plan aligns to your company goals and tech stack. It lists guidance on topics such as these.

  • How your data lives in HubSpot
  • Lead capture and conversion paths
  • Segmenting your data
  • Email marketing
  • Automated lead nurturing and internal lead assignment
  • Consulting on data migration or import from your CRM
  • Campaign setup and analysis

These topics describe advice HubSpot gives you. Your checklist should track the outputs listed earlier, because those show whether the portal is ready for your team.

The HubSpot onboarding checklist, step by step

Each step holds one action, one owner and one check. Run the steps in order, because each one feeds the next.

Step 1 – map how each team works

For each team, record the stages work passes through and the handoffs to other teams. Note the fields people need at each stage, and the rule that moves a record forward. Write the map in plain language, since team leads sign it and few of them are HubSpot admins.

  • Owner is the lead of each team that will work in HubSpot, while your project lead keeps the master copy.
  • Check passes when every team lead has signed the map and every pipeline stage has an entry rule in writing.

Step 2 – review your tech stack

List each tool that holds customer data or will send data to HubSpot. For each tool, record which system owns each shared field and how often data needs to move. Flag any tool that writes to the same field as HubSpot, because two writers on one field produce conflicts. Decide whether HubSpot connects to each tool or replaces it, and set a retirement date for each replaced tool.

If a CRM migration is part of the work, plan it in this step. We recommend keeping the old CRM accessible for at least 30 days after go-live, so set that window now.

  • Owner is your ops or RevOps lead, with input from the admin of each tool.
  • Check passes when every tool on the list has an owner, a sync direction and a decision to connect or retire it.

Step 3 – build the portal in phases

Build the data model first, with its objects, properties and associations. Pipelines come next, then automation, then reports. Test each phase against the Step 1 map before the next phase starts. This order catches a wrong property before any workflow depends on it.

Our HubSpot implementation work also builds the portal in phases. That work covers rescues of portals that didn’t land as well as new builds.

  • Owner is your HubSpot admin or implementation partner, and team leads run the tests.
  • Check passes when a team lead moves a real record through every stage on the map without a workaround.

Step 4 – train the team on the live portal

Train each team in the portal they will work in the next day, using their own records. Keep sessions short and split them by role. The training section below covers the setup.

  • Owner is your project lead, who schedules sessions, and each manager, who makes sure people attend.
  • Check passes when every user completes their core tasks in the live portal while a trainer watches.

Step 5 – document what was built and why

Write down each object, property, pipeline, workflow and report, with the business reason behind it. Record a walk-through of the core tasks for each role. New hires learn from this record, and so does the next person who audits the portal.

  • Owner is the builder, who writes the record, and your project lead, who reviews it.
  • Check passes when someone outside the project can find why a workflow exists without asking the builder.

Who owns each onboarding step

The table puts the owners and checks in one place. Copy it into your project plan and put a name in every owner cell.

Step Owner Check
Map processes Each team lead Map signed, entry rule per stage
Review tech stack Ops or RevOps lead Owner and sync direction per tool
Build in phases Admin or partner, tested by team leads Real record passes every stage
Train on live portal Project lead and managers Users finish core tasks live
Document Builder, reviewed by project lead Outsider finds the reason for a workflow

Timelines depend on scope. These are the typical ranges on our project pages.

Work Typical length
HubSpot implementation 6 to 12 weeks
CRM data migration 6 to 12 weeks
Process implementation and training, mid-sized team 6 to 10 weeks
Single integration with a documented API 1 to 3 weeks
Custom builds 8 to 16 weeks

One person should hold the whole plan. On our projects, one HubSpot expert stays with the work from discovery through training, so no step changes hands mid-project.

How to train the team on the live portal

A demo portal shows people where the menus sit. It leaves them guessing about their own deals the first time they log in after launch.

We run training inside your live portal, on your records and your pipelines. People practice the exact tasks they will repeat every day, so the session matches the job. Set up the sessions in this order.

  1. Split sessions by role, so each group sees only the tasks it owns.
  2. Build each session from the Step 1 map, with tasks such as logging a call or moving a deal forward.
  3. Have each person complete those tasks on their own records during the session.
  4. Record every session and file the recordings with the Step 5 documentation.
  5. Hold a follow-up session once the team has run its first reports, and fix the gaps it exposes.

Recordings and written guides give the next new hire the same training without a trainer in the room. We deliver both as part of our process implementation and training work.

What goes wrong during HubSpot onboarding

Each of these failures starts with a skipped or rushed step.

  • Skipped discovery. The build copies the old system’s layout, and teams find their process missing at launch.
  • Training on demo data. People finish the session and then stall on their own records.
  • Automation before the data model. A property change after launch requires rework in every workflow that reads it.
  • Tools without owners. Sync errors pile up, and nobody is assigned to clear them.
  • Scope growth mid-build. New requests enter the build with no decision on what moves out to make room.
  • No handoff documentation. The next admin rebuilds things that already exist, because nobody recorded why they exist.

Stalled rollouts can recover. After 2 failed Salesforce implementations at Restoration Climate Capital, its HubSpot launch came 70 days after signing. LifeBridge Media went live 90 days after signing, after spending $100K+ on a failed Salesforce implementation.

This checklist depends on team leads who have time to map processes and test each phase. When they cannot give that time, the owner column fills with names that never show up, and the checklist cannot fix that.

When to bring in an onboarding partner

HubSpot’s onboarding page describes two routes for teams that need more help. HubSpot Advanced Onboarding guides you through the considerations of a more complex setup. For hands-on execution of a heavily customized setup, the page points you to a certified Solutions Partner.

HubSpot lists a price for its onboarding service. The table compares it with our published rates.

Option What you get Price
HubSpot Marketing Hub onboarding, Professional Remote guidance $3,000 as of October 2026
HubSpot Marketing Hub onboarding, Enterprise Remote guidance $7,000 as of October 2026
Bryant Works project rate Hands-on build $225 an hour, 10-hour minimum
Bryant Works average implementation Full build and training $5K to $7K

You buy HubSpot licenses from HubSpot directly, and our rates do not include them. A partner fits when one of these conditions holds.

  • You are moving off another CRM, and records need cleanup and mapping before import.
  • Your setup needs custom objects, multiple brands or a custom integration.
  • A past rollout stalled, and the team stopped working in the portal.
  • No one on staff can own the build as an admin.

HubSpot has given us its Onboarding Accreditation, which covers guiding new customers through Objective-Based Onboarding on Professional and Enterprise hubs. Each engagement starts with a written scope, and we do no out-of-scope work without your approval.

Before any of this starts, list every person who will log in to HubSpot, grouped by team. That list gives you the owners for Step 1 and the attendees for every Step 4 session.

Common questions

What is included in HubSpot onboarding?

HubSpot onboarding covers setting up your portal around how your teams work and training people to use it. HubSpot's Marketing Hub onboarding page lists guidance on topics such as lead capture, email marketing, segmentation and campaign setup. A full implementation adds the build itself, from process mapping and a tech stack review through training and documentation.

How long does HubSpot onboarding take?

Most HubSpot implementations run 6 to 12 weeks. A CRM data migration typically takes 6 to 12 weeks too, and training for a mid-sized team usually runs 6 to 10 weeks. HubSpot's Marketing Hub onboarding page gives no duration for its own onboarding service.

What should a HubSpot onboarding plan include?

A HubSpot onboarding plan should name each step, the person who owns it and the check that proves it is done. Cover process mapping, a tech stack review, a phased build, training on the live portal and documentation. Add the date you will retire each tool HubSpot replaces.

Is there a HubSpot onboarding template?

HubSpot publishes a sample Marketing Hub Professional onboarding plan on its Marketing Hub onboarding page. The page says the goals and tasks in a purchased plan are aligned to your business needs. Treat any template as a starting list, then add an owner and a check to every line.

Let's scope it together.
